A troubled project is badly over schedule, over budget, or off-scope — often with a demoralized team and frustrated stakeholders. Recovery starts with brutal honesty about reality, then deliberate steps to stabilize and re-plan. Panic and denial make it worse; a calm, structured response turns it around.
Step 1: Assess honestly
✓ Get the REAL status → no green-washing, true state of everything
✓ Diagnose ROOT CAUSES → scope creep? bad estimates? dependencies? unclear goals?
✓ Distinguish symptoms (we're late) from causes (we never managed scope)
You can't fix what you won't honestly name. The first job is replacing wishful thinking with a clear-eyed picture.
