Culture is the set of behaviors you tolerate, model, and reward — it is built through repeated actions, not posters or values decks. As the manager, what you walk past becomes the standard.
How to shape it deliberately
LEVERS OF CULTURE
MODEL → your behavior is the loudest signal (admit mistakes, give credit)
RITUALS → retros, demos, blameless postmortems, celebrating wins
SAFETY → people can disagree, ask "dumb" questions, raise bad news
STANDARDS → make excellence normal; address bad behavior fast (esp. in stars)
STORIES → praise the behaviors you want repeated, publicly
A concrete example
If a senior engineer ships fast but belittles juniors in code review, and you do nothing, you have just told the team that results excuse cruelty. Addressing it — even with your best performer — is the single clearest culture signal you can send.
