How to communicate up and out
✓ Lead with the SO WHAT — impact on cost, time, risk, or users
✓ Drop the jargon — or define it once, plainly
✓ Use ANALOGIES for complex ideas
✓ Frame as TRADE-OFFS and OPTIONS, not absolutes
✓ Be honest about uncertainty and risk
✓ Tailor depth to the audience — exec vs. PM vs. customer
A concrete example
Don't say: "We need to refactor the auth service because it's tightly coupled and untestable." Say: "Right now, changing login is slow and risky, it caused two outages. Two weeks of cleanup would cut that risk and let us ship login features twice as fast." Same facts, framed in terms: risk, time, speed.
