Protect the **people** so they can protect the **system**. In a long incident, morale collapses from chaos, exhaustion, and fear of blame — so your job as Tech Lead is to remove all three: bring structure, enforce rest, and absorb the pressure from above so the team can think.

## What I actually do

- **Establish clear roles.** Name an **Incident Commander**, a comms person, and hands-on responders. When everyone knows their lane, the panic drops and focus returns.
- **Shield the team.** Take stakeholder updates and management pressure onto yourself. Engineers debugging should not also be fielding "is it fixed yet?" every ten minutes.
- **Rotate and force breaks.** Exhausted people make the outage worse. For anything multi-hour, set up shifts so no one runs on fumes — tired responders cause the second incident.
- **Keep calm and concrete.** Steady tone, small next steps, visible progress. Calm is contagious; so is panic. Acknowledge the stress honestly instead of pretending it's fine.
- **Feed and pace people.** Order food, call explicit pauses, celebrate small wins ("error rate is dropping"). Sustained crisis needs sustainable rhythm.

## After it's over

- **Thank people specifically and publicly**, and make sure leadership sees the effort.
- **Give recovery time** — a hard incident earns rest, not straight back to the sprint.
- Run the **blameless postmortem** so the stress converts into lasting improvement, and so nobody carries private guilt.

## Trade-offs and pitfalls

- **Hero culture** — letting one person grind 18 hours feels heroic but burns them out and creates a bus-factor risk. Resist it.
- **Toxic positivity** — "stay positive!" without acknowledging reality reads as dismissive and erodes trust.
- **Blame in the moment** is morale poison; defer all judgment to the postmortem, and even there keep it blameless.
- Don't skip the **human recovery** to look productive; burnout shows up two weeks later as attrition.
